Retroactive Clues
Happy Monday, Game Master!
Friday’s tip about using flashbacks for backstories garnered a great response from the community. You sent in several fantastic ideas on how to take this mechanic even further.
Today, let’s look at a great breakdown from GM Allen (pictured here with his Magic 8 Ball USB button) on how to use flashbacks as a secret weapon for handling absent players and dropping seamless lore.

Play Your Flashbacks to Handle Absent Players
You can take this idea a bit further:
Play the flashbacks as backstory historical encounters.
I’ve used this as a self-defense mechanic with Salvage Space.
If a player can’t make it – the players who can will find themselves playing a flashback.
The idea is that sometime before “present day” there was some event that I can tease out of their character session zero stuff … or use as my own lore drop to plant seeds that can sprout in the present day.
A concrete example:
Two players are ready to go – other is in hospital.
I throw a 5 room dungeon “mission” together for the two players, structuring it so the third player is missed. Some checks that the third player could ace become hard, workaround challenges, and obstacles for the rest.
In that mission, dump in as much lore-sauce for the present-time arc.
Then, when the three players are back together, the two on the mission can bring up the lore as played flashback experience.
Every loose thread from the past can still be woven into the present, especially if those loose ends from the past were inspired by loose ends from the present.
In my concrete example, the players were investigating a black-market alien weapons tech auction on a distant station.
I was able to lay in corporation names they can encounter again in the present time, as well as a big dangling juicy hook of “where the auctioned tech got smuggled off to”.
Which was exactly the same place the present day mission was setting up.
Working in the past when you already know the future really lets you spin the fog of war for the players exactly how you want AND just keep ladling in hooks and clues that you are already prepared to play on.
Writers have the old “Show, Don’t Tell”?
For GM’s I think it should be “Play, Don’t Show or Tell”.
Flashback adventures are great for that.
At first I was hesitant because time-travel and plot thread tracking seemed like perilous ways to shoot yourself in the foot.
Turned out to be the opposite – it opened up more because it made CLUE DROPS work retroactively as well.
Other things to ambush players with:
At first they thought I couldn’t kill them because they were “in the past” in a setting that isn’t known for time travel.
So, they logically expected that they must survive every adventure in the past because they exist in the present.
Incorrect. I can kill them and resurrect them in many ways.
In a magic campaign – resurrection is a thing.
In a sci-fi campaign – cloning, rebuilding, docbots, alien magic devices, etc.
Don’t think you can’t die and lose out on the rest of that adventure…
…You just get homework to explain how you were alive again in present time.
Or just lift off their character’s VR helmet and make them realize they were in the matrix the entire time in the clutches of the villain.
So, consider extending your flashback-ing beyond scenes and dreams and into full play sessions.

It is decidedly so, Allen. And thanks for the awesome tip! I love this approach because it turns a cancelled session into a win.
By running a flashback session, a GM keeps the game going, makes absent characters feel missed, does a bit of worldbuilding, and gets to seed retroactive clues that make their campaign world feel even deeper.
Well done.
Cheers,
Johnn
