The Sovereigns of Stink – My Lost Isle Troglodyte Faction


How do we take a standard monster and make it feel alive without writing pages of lore?

Today during Tiny Prep I added the first faction to my Lost Isle campaign. I am running troglodytes I call the Sovereigns of Stink, though in-game they’re the Rotscale Clan.

To bring them to life and make them unique after dozens of past adventures involving these critters, I chose one attribute from their stat block and built out from that.

her than fleshing out oodles of lore, I anchored their ecology to a single rule derived from their monster manual entry:

Stench equals status.

The more complex and overpowering a trog’s odour, the higher they sit in the clan’s faction pyramid. This simple rule drives their society and my design, but more importantly, it opens up a lot of new gameplay at the table.

Here are the three steps I took to make this clan of common foes unique and full of GMing options.

Step 1. Build Conflict into the Ecology

Trogs now not only smell terrible, but they have to earn it. To climb the social ladder, they roam the island harvesting ingredients, bathing in chemical pools, and hunting beasts for pungent glands.

This sets up easy and instant conflict because it makes the foes roam. If my trogs just stayed in their cave, they’d become a passive game piece and two-dimensional.

So, What if… the harvested monster part that gives my trog chieftain their high-status perfume also happens to be a potent healing salve for mammals? 

The players seek out the same monster for healing that the trogs want for clan prestige and power.

I like to also target PCs directly. What if… certain character traits are also highly prized scents? Halfling feet or elven ears, for example. Suddenly, characters are walking treasure to my trogs. This gives the faction a clear and direct motive to hunt the party.

Step 2. Signposts and Tactical Gameplay

A sensory anchor like scent/stench lets us telegraph danger before rolling initiative. Players can smell approaching trogs on the breeze or in an area just occupied, prompting PCs to explore and figure out what the faction was recently up to.

You can also add mechanics. I applied a humorous “Skunk Effect” to my trogs: if a trog grapples or slams a PC (physical contact, not a weapon attack), their horrific scent transfers. Now the PC has a penalty to stealth and roleplay until they wash with special, hard-to-find flora.

A simple melee attack has become a bonus problem for players to solve.

Step 3. Lean into Emergent Faction Play

Smart players can find ways to exploit the rules of this trog hierarchy.

PCs could barter with monster parts (or their own, if desperate), flasks of chemical water, or knowledge of relevant island discoveries.

A special attack that cleans trogs could be more terrifying than fireballs.

And perhaps the party could ally with those the trogs hunt for status. The enemy of my enemy, and all that.

Quick Prep Tip

To keep faction tracking agile, I did the following:

  1. In Campaign Logger I created a troglodytes faction Page named ^”The Rotscale Tribe”.
  2. Used a name generator and grabbed 25 names.
  3. Used AI to wrap each name in the NPC @ Tag and double quotes for Campaign Logger.
  4. Pasted the list into Logger.

In under 30 seconds I have 25 named and linked trog NPC Pages ready to go, and all instantly added to Logger’s autocomplete for lightning-fast session logging.

It’s Your Turn

  1. Grab a common monster your players have encountered dozens of times.
  2. Pick one aspect of the critter’s stat block and design outward from there.
  3. Add at least one reason the monster must wander or travel and get in the characters’ way.
  4. Then add at least one reason the monster would actively seek out and conflict with the party.
